Gmail's latest deliverability update weights recipient engagement more aggressively than any previous change. Senders blasting identical emails to their full list are seeing inbox placement drop, while senders using behavioral segmentation gained an average 22% inbox rate in the same period.
The filter logic is straightforward: if a meaningful share of your recipients haven't opened your last several sends, Gmail starts routing you to Promotions — or worse — for everyone, including your engaged readers. Your least interested subscribers are now actively damaging delivery to your most interested ones.
The fix is to replace calendar-based sending with behavior-based sending. Three flows cover most small businesses: a welcome sequence triggered by signup, a re-engagement sequence triggered by inactivity, and a conversion sequence triggered by high-intent actions like pricing-page visits.
